In Practice

How Stay Interviews works?

Workforce segmentation is most powerful when it drives resource allocation rather than analytical categorization. If high-potential employees in critical roles are identified but receive the same development investment as all other employees, the segmentation has produced data without producing action. The segmentation should determine who gets access to accelerated development programs, who receives targeted compensation review, who gets extra manager attention, and who is prioritized for internal mobility opportunities. The practical test of effective workforce segmentation is whether resource allocation decisions are visibly different for different segments, not whether HR can describe the segments accurately in a strategic document.

Key Statistics

What the research says about employee engagement.

35%
Organizations that use workforce segmentation to differentiate development investment show 35 percent better return on L&D spend compared to those applying uniform development programs across all employee populations.
28%
High-potential employees who receive differentiated investment are retained at 28 percent higher rates than those identified as high-potential but treated equivalently to peers without the high-potential designation.
20-30%
Effective workforce segmentation requires revisiting segment assignments annually, as employee performance, potential, and role criticality all change significantly enough that 20 to 30 percent of segment assignments become inaccurate within 12 months.

People May Ask

Common questions about employee engagement.

What is a stay interview?
A proactive conversation between a manager and a current employee — conducted to understand what keeps the employee engaged and what might cause them to leave — used to identify and act on retention risks before they become resignations.
What questions should be asked in a stay interview?
What do you enjoy most about your work? What would make you consider leaving? What would make you stay longer? Are your career growth expectations being met? What could your manager do differently?
How are stay interviews different from performance reviews?
Performance reviews assess past performance. Stay interviews are forward-looking, retention-focused conversations that surface concerns and motivations specifically aimed at reducing the risk of voluntary departure.
When should you conduct stay interviews?
For new hires at 30, 60, and 90 days. For existing employees annually. And immediately when engagement or performance signals suggest a valued employee may be at elevated attrition risk.
Do stay interviews actually reduce attrition?
Yes, when managers act on what they hear. Stay interviews that produce no visible changes have the opposite effect — employees feel unheard and are more likely to leave. Action is the critical component.
